I ruined my first Lithops with a bag of soil labeled “cactus and succulent mix” that I bought from a regular garden center, fully trusting the label. It held water far longer than I realized, the roots sat wet for weeks without me noticing anything wrong on the surface, and by the time the plant showed visible distress, the damage underneath was already done. That experience is a pretty common one, actually, and it’s exactly why soil deserves far more attention than most beginners give it, especially once you’re working with rarer, more sensitive species.
Why Generic “Succulent Soil” Often Isn’t Enough
Commercially bagged succulent and cactus soil varies enormously in quality and composition, and a lot of what’s sold under that label is really just standard potting soil with a small amount of added sand or perlite mixed in. That might be adequate for a hardy, forgiving Jade plant, but for something like Lithops or a delicate Haworthia, both of which we discussed in earlier identification articles, that level of moisture retention can easily lead to root rot before you even notice a problem on the surface.
The core issue is drainage speed combined with aeration. Rare succulents, particularly those adapted to genuinely arid, rocky habitats, need soil that allows water to pass through quickly and that dries out substantially within a day or two after watering, rather than staying damp for a week or more. Generic potting mixes, even ones labeled for succulents, often don’t achieve this without some additional amendment.
Building a Mix From the Ground Up
Rather than relying entirely on a pre-made bagged mix, many experienced growers build their own soil from a handful of base components, adjusting ratios depending on the specific plant’s needs. A common starting point involves combining a base of regular potting soil or coco coir, which provides some organic matter and a bit of moisture retention, with mineral components that dramatically improve drainage and aeration.
Pumice is a favorite among serious growers because it’s lightweight, porous, and doesn’t break down or compact over time the way some cheaper alternatives do. Perlite serves a similar purpose and is more widely available, though it’s prone to floating to the surface when watered heavily and can compact slightly faster than pumice over repeated watering cycles. Coarse sand, specifically horticultural or builder’s sand rather than fine play sand, adds weight and further improves drainage, though it shouldn’t make up the majority of a mix on its own, since too much sand without enough other structural material can actually compact and reduce airflow around roots.
A reasonable general starting ratio for many rare succulents looks something like equal parts potting soil, pumice or perlite, and coarse sand, though this needs adjusting based on the specific plant. Species that come from genuinely extreme, fast-draining rocky habitats, like many Lithops and mesembs, often benefit from an even higher mineral ratio, sometimes reducing the organic component to as little as a quarter of the total mix.
Adjusting for Specific Plant Types
Not every rare succulent wants the same mix, and treating them all identically is a common mistake. Species with thick, water-storage-heavy roots or caudiciform growth, similar to the Trichodiadema we mentioned in an earlier article, often prefer an even chunkier, faster-draining mix than typical rosette-forming succulents, since their root systems are particularly prone to rot if kept in anything retaining moisture for too long.
Haworthias and Gasterias, by contrast, tend to tolerate slightly more moisture retention than extreme desert species like Lithops, since in their natural habitat they often grow in partially shaded, somewhat more humid rocky crevices rather than fully exposed, blazing desert conditions. This is part of why a single all-purpose “succulent mix” rarely serves every plant in a diverse collection equally well, and why many serious growers end up maintaining a few different soil blends for different categories of plants rather than a single standard mix for everything.
The Role of Pot Choice in Soil Performance
Soil composition doesn’t work in isolation from the container it’s sitting in, and this is a detail that trips up a lot of growers who’ve otherwise gotten their soil mix right. Unglazed terracotta pots are porous and allow moisture to evaporate through the pot walls themselves, in addition to drainage through the bottom, which effectively makes any soil mix dry out faster than the same mix would in a glazed ceramic or plastic container. This can be a meaningful advantage for moisture-sensitive rare species, though it also means watering needs to be adjusted upward slightly compared to using the same soil in a non-porous pot.

A perfectly formulated fast-draining mix in a large, non-porous pot with poor drainage holes can still stay wet far longer than intended, undermining the whole point of getting the soil composition right in the first place.
Signs Your Soil Mix Isn’t Working
Sometimes the clearest evidence that a soil mix needs adjusting comes from watching how the plant responds over its first few months in that soil rather than from any theoretical ratio calculation. If soil stays visibly damp for more than three or four days after a thorough watering, even in a well-draining pot with adequate holes, that’s usually a sign the mix needs more mineral content and less organic matter. Conversely, if a plant seems to dry out and show stress signs of underwatering within a day or two of watering, consistently needing far more frequent watering than the species should typically require, the mix might actually be draining too aggressively and not retaining enough moisture for the roots to take up what they need between waterings.
This kind of adjustment is genuinely more art than precise science, and it often takes a season or two of observation with a particular plant in a particular environment before a soil mix feels truly dialed in. Humidity, temperature, pot material, and watering frequency all interact with soil composition in ways that mean the “ideal” mix for a given species can vary somewhat between growers in different climates, even when using otherwise identical soil components.
Repotting Newly Acquired Rare Specimens
When a rare succulent arrives from a specialized seller, it’s often sitting in whatever soil that particular grower used, which may or may not match what you’d choose to use going forward. It’s generally worth repotting into your own preferred mix relatively soon after acquiring a new plant, both to get a good look at the root system’s health and to start the plant off in conditions you can monitor and control consistently.
That said, this repotting should be done carefully and, ideally, after the plant has had a little time to settle following the stress of shipping, rather than immediately upon arrival. Root systems on rare, sensitive species can be more delicate than those of common succulents, and combining the stress of shipping with the stress of an immediate repot can sometimes set a plant back more than either disruption would on its own. Giving a new arrival a week or two to acclimate to its new environment before disturbing the roots tends to produce better long-term results.
Why This Extra Effort Is Worth It
Building and adjusting your own soil mix takes more time and thought than simply grabbing a bag off a shelf, and it’s reasonable to wonder whether it’s really necessary. For common, forgiving succulents, honestly, it often isn’t. But for genuinely rare, slow-growing, expensive specimens, where a single case of root rot might mean losing a plant that took years to acquire and can’t simply be replaced with a quick trip to the nursery, getting the soil foundation right is one of the most direct, controllable ways to protect that investment. It’s not a glamorous part of the hobby, but it’s consistently one of the most important, and it’s usually the first thing worth reviewing whenever a rare succulent starts struggling for reasons that aren’t immediately obvious.
